is the pinion loose? how much metal is in the oil?

sounds like the pinion is jamming into the carrier to me which means it could be snapped or the crush sleeve compressed, or the nut backed off. if any of those are the case then it's probably just easier to find a used unit than to fix it, since the ring and pinion and all bearings/seals will be toast.
