un screw everything, un staple everything... take all the vinyl and carpeting off... you should be left with a thick cardboard like door panel with holes and notches...

WTF? you claim to use the stock cards yet your panels have no contours or bumps that would be the pockets.
What year is yours? At any rate, check to see if you can make a flat copy. If not get some body filler ans smooth out the edges so the fabric goes on easy.

yeah I got that, and I'm left with a big friggen (2-3 inch deep) bulge that would form the the armrest.

I don't have flat cardboard, I have very shapely cardboard. I'll have to either get a flat doorcard or make one.

it's a 85 -se btw.
