go into Photoshop or MS paint or the mac equivalent (if a .jpg) or upload it to http://www.gifworks.com if it's a .gif and you don't have picture software, and size, crop, and remove colors as req'd to make them smaller files (there are thousands of colours not req'd in most pics, ones you don't even notice the absence of))
